Digi-Transform Strategy must be very well planned, from design to execution. When advising the CEO, C-Suite, or Board about Digi-Transform Strategy, they expect a road map, showing processes and outcomes. They want a clear path of digi-transformed platforms and processes, with agile execution and a competitive marketing rollout. This can be accomplished with a 4-Stage Digi-Transform Roadmap as follows:
Stage 1: Formulate Moonshot Goals and Processes
Based on extensive prior discussions, eco-system research and analysis, you need to stake out attainable but ambitious business and customer outcomes that exceed future customer expectations and which put you out front of the competition.
These goals must be based on a series of solid trend forecasts so that they are future-proof. While objectives will vary between organizations, this all-important strategy stage of the roadmap must accomplish five related sub-objectives:
- Define the enhanced digital customer experience that will best maximize revenue and retention;
- Transform processes to cut costs, boost productivity, cut supply-chain, deliver digitally-competitive products;
- Optimize IT platforms and communications to improve agility, flexibility and response (see below);
- Create a Digital Dashboard to smoothly manage operations, prevent problems, and gain precise control;
- Analyze all activities, evolving trends, and customer response to constantly enhance everything.
Stage 2: Select Digi-Transform IT Enablers
With the Strategy goal and process framework thought through, the very best and most suitable IT enablers must be evaluated and selected. The SMAC approach (Social, Mobile, Analytics, Cloud) is basic but almost becoming outdated: Mobile now embraces wearables; Cloud now embraces hybrid IT. New and more precise enablers are AI (Artificial Intelligence) and IoT (Internet of Things), both of which are evolving rapidly. Changes in them must be followed and anticipated. Together, this digital eco-system comprises the true digitally-competitive business platform. It will optimize profits and customer value, while digi-transforming the entire enterprise.
Stage 3: Organize for Sustained Innovation
Before the platform is up and running, you need to create a digi-transform culture that will sustain innovation and keep it optimized for today -- and future-proof for tomorrow. Amazon, for example, constantly thinks of itself as a start-up and never stops innovating in order to retain its leadership position. To maintain a best-in-class business model, innovation must occur non-stop, 24/7. This will be achieved in-house, or done with partners, or contracted out, based on what will best create and sustain an insurmountable digital competitive omni-channel advantage.
Stage 4: Execute the Future-Proof Enterprise
Finally, while maintaining the existing but increasingly obsolete IT infrastructure, you must build and digitally manage a digi-transform high-speed track alongside it. You must arrive at the future platform ahead of the existing train, with everything transferred over as you journey along. Most of the existing platform will be scrapped, the rest upgraded and integrated as you proceed. The project must be planned and managed carefully and constantly to avoid slippage and mishap. You cannot afford to derail. As you proceed, management will in fact become simpler rather than more complex as you cut loose some obsolete rail cars and start managing the journey with your digital dashboard.
Simultaneously, customer experiences will improve, sales will increase, and new customers will be attracted.
